Why Org Charts Lie About Who's Actually Deciding

By REV247

Every growing company has an org chart, and almost none of them accurately describe how decisions actually get made. The chart shows reporting lines - who is whose boss on paper. It says nothing about decision rights: who can actually say yes, who has to be consulted, and who finds out after the fact.

This gap is invisible until a company hits a specific size, usually somewhere past thirty or forty people, where the founder can no longer be in every meeting but the organization has not yet built an explicit system for who decides what without them.

The diagnostic question is not "who reports to whom." It is: for the ten decisions that mattered most last quarter, who actually made the call, and did the org chart predict that correctly? Run this honestly at most fast-growing companies and the hit rate is surprisingly low.

None of this shows up as a crisis. It shows up as friction - decisions that take three meetings instead of one, initiatives that stall for reasons nobody can quite name. By the time it is named as an organizational problem, it has usually cost a couple of quarters of avoidable drag.

The fix is not a reorg for its own sake. It is making the real decision rights explicit and matching the chart to them, so the next ambiguous call does not require a meeting to resolve. That is ownership work, and it sits underneath forecasting, retention and expansion alike - which is why it shows up as a foundation rather than a standalone offering.

If the same bottleneck shows up every cycle and nobody quite owns fixing it, that is usually not a people problem. It is a decision-rights problem wearing a personnel costume.
